What is AI consulting?

AI consulting is professional services that help businesses identify, deploy, and operationalize AI. The category covers everything from $200 one-off Zoom calls to $250K enterprise transformations. Here's the practical breakdown of what AI consulting actually contains and when to hire one.

Short definition

AI consulting, defined

AI consulting is the practice of helping a business move from "we should use AI somehow" to "we have AI operating against specific business outcomes." Like any consulting category, it covers a wide quality and price range — from pure advisory (here's what you should do) to pure implementation (here's the workflow we built for you).

The most useful split is by what the consultant delivers: a written strategy doc, a working implementation, ongoing fractional leadership, or some combination.

Four engagement types

The four common AI consulting engagement types

1. AI Audit / Strategy: A diagnostic engagement. Output is a written roadmap. Typical cost $1,500–$15,000. Useful when you don't know where to start.

2. AI Implementation: The consultant actually builds the workflows. Output is functional AI systems your team can use. Typical cost $3,500–$30,000. See implementation cost benchmarks.

3. AI Training: Cohort or one-shot training engagements for teams. Typical cost $2,500–$25,000. See training cost guide.

4. Fractional AI Leadership: Embedded executive-level AI strategy and oversight. Typical cost $5,000–$25,000/month. See AI Strategy Consultant.

How to evaluate

How to evaluate an AI consultant before hiring

Three signals separate consultants who deliver from consultants who just present:

1. They quote fixed prices for defined deliverables. If everything is hourly, the incentive is wrong. See AI consultant cost guide for pricing-model context.

2. They'll show you what they've built. Real implementations — Claude Projects, system prompts, workflows. Not just slides about methodology.

3. They have an opinion. Generalists tell you "it depends." Operators tell you what they'd do and why. The opinionated answer is usually better even when you disagree with parts of it.
