    About the methodology

Where these 8 questions come from

The four tier names (Exploring, Piloting, Operationalizing, Compounding) come from the framework we used in the 2026 State of AI-Native GTM report. The eight questions are the leading indicators that most consistently separated tier from tier in the underlying data.

For the deeper mid-market view, including median scores by company size, see the Mid-Market AI Maturity Benchmark 2026. For the full operating model the tiers describe, see the AI-native GTM framework.

Each "yes" is worth 1 point. 0 to 2 points is Tier 1 (Exploring). 3 to 4 is Tier 2 (Piloting). 5 to 6 is Tier 3 (Operationalizing). 7 to 8 is Tier 4 (Compounding). The tier maps directly to a specific set of next moves, not a generic readiness score.

    FAQ

    Common questions

    What is "AI maturity"?

AI maturity is how deeply AI is woven into how a team actually works. Not how many tools you own, not how many demos you've watched. The signal is behavior change: whether real workflows have been rebuilt, whether new hires inherit AI patterns, and whether you've deleted work because AI made it unnecessary.

    Why these 8 questions?

Each question maps to a leading indicator we see correlate with real AI-native operating behavior in the 2026 State of AI-Native GTM dataset. CEO usage, a named AI lead with protected time, workflows in production, documentation, training, tool consolidation, productivity measurement, and workflow deletion. Teams that score high on these eight tend to compound. Teams that score low tend to plateau.

How accurate is this for my team?

It's a directional self-diagnostic, not a paid audit. Eight questions cannot capture every nuance. But the tier you land in is almost always the tier a deeper assessment would also place you in. If you score on a boundary (3 vs 4 points, or 6 vs 7), you're transitioning, and the lower tier's next steps still apply.

    What if I get a tier I don't like?

Tier 1 and Tier 2 are where most mid-market teams sit in 2026. That's not a verdict, it's a starting line. The recommendations are specific actions, in order, that move teams up one tier within a quarter. Pick the first one and start. Don't try to jump two tiers at once.

How is this different from the Treetop Gap Assessment?

This calculator gives you a tier in 60 seconds. The Treetop Gap Assessment is a deeper 15 minute diagnostic that maps your specific workflows, scores each function (sales, marketing, customer success, ops), and produces a 90 day rollout plan. Use this calculator first. If the tier surprises you, take the Gap Assessment to understand why.
